feat(cli): relay init for local, hosted and self-hosted; never leak self-hosted credentials - #1992
Makes it easy for a single developer to get going with Relay, whichever of the three paths they start on, and fixes a credential leak along the way.
Why
A baseline proof had fresh agents follow only the public docs on each path: localhost, hosted across two machines, and self-hosted across two machines. All three worked, but only after hand assembly:
starting a Relaycast server by hand;
creating the workspace yourself;
exporting RELAY_AGENT_TOKEN in every shell;
tokens that could not be rotated.
It also found that a self-hosted key is sent to the hosted gateway whenever RELAY_BASE_URL is unset.
Commits
1. fix(cli): never send a self-hosted credential to the hosted gateway
Credentials are bound to their server. Each credential used with a self-hosted server is remembered as a one-way fingerprint in relaycast-origins.json (0600), and sent back only there when no URL is configured. An explicit URL still wins and moves the binding; an explicit *.agentrelay.com URL clears it.
A malformed URL is an error. An unparsable, non-http(s) or credential-bearing --base-url or RELAY_BASE_URL fails instead of silently falling back to hosted. A blank value still means unset.
workspace create honours RELAY_BASE_URL.join and set_key bind the key to the configured self-hosted server.
A corrupt binding file fails closed.
Network-level tests: a real client runs against a local server with every outbound request recorded, and a bound key or token never reaches *.agentrelay.com. Disabling the binding makes these tests fail.
2. feat(cli): relay init and saved agent tokens
relay init: starts a private Relaycast server on this machine (@relaycast/engine on 127.0.0.1, data under AGENT_RELAY_HOME/local) and creates a workspace bound to it. Running it again reuses both. No account is needed.
relay init --hosted: creates a hosted workspace and prints the single relay workspace join … command for other machines.
relay init --url <url> --key <key>: checks the key against your own server (any HTTPS port), then binds it there.
relay init --stop: stops the local server.
Saved tokens:agent register saves each token by workspace and server, and the new --as <name> option on every SDK command uses it. Saved tokens are bound to their server too.
Rotation works again:agent rotate, and register for an existing name, issue a new token via the audited owner takeover (/v1/agents/:name/takeover), taken twice so the old token is retired at once without ever leaving the agent with no working token. Relaycast 11 refuses to re-register a name and only lets an agent rotate its own token, so a lost token was unrecoverable.
Docs: a new docs/quickstart.md covers all three paths, linked from the README.
Verification
Fresh node:22 containers, installing this branch's packed tarballs:
Local:relay init, register alice and bob, dm send --as alice, inbox check --as bob, then a reply. No account and no env vars.
Self-hosted, two machines:relay init --url http://relay.corp.test:8443 --key … on each, then a cross-machine DM and reply. The DM still succeeds with cast.agentrelay.com blackholed in /etc/hosts, and a malformed URL is refused.
Hosted, two machines:relay init --hosted on A, the printed join command on B, then a DM and reply.
Full packages/cli vitest suite: 2202 passed, 0 failed.
Notes
Local mode prerequisites: it needs Node 22 or 24 with npm install scripts enabled, because the engine's SQLite module has no prebuilt binary for Node 26 yet. relay init explains this, with the server log tail, when the server fails to start.
queued_unconfirmed is unchanged. It is the honest receipt (stored for the recipient, not yet confirmed read), and MCP clients depend on it; the quickstart explains it.
Not in this PR:
The Rust broker and agent-relay mcp read RELAY_BASE_URL directly and should get the same binding.
The hosted free-tier change (an anonymous trial allowance) lives in relaycast and relaycast-cloud.
The website pricing and upgrade page.
Changelog
Added, Fixed and Security entries are under [Unreleased - Major]. I set the release level because the existing Removed entry (Python workflows and agent-relay-sdk) is breaking.
… gateway
agent-relay resolved its Relaycast server from RELAY_BASE_URL on every
command and silently fell back to https://cast.agentrelay.com when the
variable was unset. A self-hosted workspace key or agent token used in a
later shell without the variable was therefore sent to the hosted service.
- Remember which self-hosted origin each credential was used with, as a
one-way fingerprint in relaycast-origins.json beside the workspace store
(0600), and send the credential back only there when no URL is
configured. An explicit URL still wins and moves the binding; an explicit
hosted URL clears it.
- workspace create honours RELAY_BASE_URL (the SDK ignored it), and
create/join/set_key bind the key to the configured self-hosted server.
- A malformed --base-url or RELAY_BASE_URL (unparsable, non-http(s), or
carrying credentials) is an error rather than a silent hosted fallback.
- A corrupt binding file fails closed instead of forgetting every binding.
- The test setup gives each test file its own AGENT_RELAY_HOME so
machine-wide state never lands in the real home directory.
Includes a network-level test: a real client against a local server,
with every outbound request recorded, proves a bound key and a bound agent
token never reach *.agentrelay.com when RELAY_BASE_URL is missing or blank,
and that a malformed URL sends nothing at all. Disabling the binding makes
those tests fail.

Walkthrough
The CLI adds relay init for local, hosted, and custom-server setup. It binds credentials to server origins, stores agent tokens for later selection with --as, and supports audited takeover when registering or rotating an existing agent.
The CLI stores credential fingerprints with validated server origins and checks configured and derived destinations against those bindings. Workspace commands bind keys when a server is configured. Tests cover persistence, URL validation, and request routing.
The init command supports local server startup and shutdown, hosted workspace creation, and custom-server setup. The README and guides describe these paths. Tests cover setup behavior and errors.
Registration and rotation can request takeover for an existing agent. Returned tokens are stored by workspace and server and can be selected with --as. Tests cover takeover and token storage and selection.

A rabbit taps relay init at dawn. Local servers wake and hum. Keys stay tied to their server. Saved tokens wait for --as. Old names get audited grants. The rabbit hops through setup with a grin.
Comment @coderabbitai help to get the list of available commands.
### Issue 1
packages/cli/src/cli/commands/init.ts:323-325
For a server at `https://proxy.example/relaycast`, `relay init --url` checks `https://proxy.example/v1/workspace` instead. `configuredOrigin` removes `/relaycast` before checking the key. The new takeover helper also drops the prefix because its request paths start with `/`.
Users behind a path-based proxy cannot finish setup or recover an existing agent's token. Keep the full base URL and append request paths without replacing its prefix.
### Issue 2
packages/cli/src/cli/commands/init.ts:350-351
Two simultaneous `relay init` runs can both find no saved workspace, create separate workspaces, and overwrite the same saved selection. Both can report success even though one workspace is immediately replaced.
The server startup has the same race: both runs can start a child, accept a healthy response from the winning child, and save their own PID. The saved PID can then belong to the losing child, so `--stop` misses the running server.
Hold a cross-process lock across local server setup, workspace reuse or creation, and saving the selection.
### Issue 3
packages/cli/src/cli/lib/locked-json-file.ts:74-76
After a lock owner exits, two waiting commands can both decide that its lock is stale. The first removes it and acquires a fresh lock. The second then deletes that same path without checking whether the lock was replaced.
Both commands can enter the protected update and overwrite each other's saved tokens. Later `--as` commands then fail. Make stale-lock recovery exclusive and prevent a remover from deleting a replacement lock.
### Issue 4
packages/cli/src/cli/agent-relay-mcp.ts:2021-2023
If both `RELAY_WORKSPACE_KEY` and `RELAY_AGENT_TOKEN` are set, `optionsFromEnv` checks only the key's saved server but sends the token there too. A hosted token alongside a stale self-hosted key previously used hosted; it now goes to the self-hosted server without checking the token's binding. This exposes the token to the wrong server and breaks messaging.
Check both credentials against the chosen destination and reject conflicts before creating clients.
**How this was verified:** The key alone selects `baseUrl`, while `getAgentClient` passes the unchanged token to that URL without another server check.
### Issue 5
packages/cli/src/cli/commands/init.ts:117-121
When the first `npm install` fails, `packagedEngine` throws before `ensureLocalServer` reaches its log-reading code. Both npm output streams go to `server.log`, so the user sees only the failed command, not the reason or the log location. Catch installation failures and include the log tail, as the server-start failure path already does.
### Issue 6
packages/cli/src/cli/commands/init.ts:232-234
The new startup error tells users to install the standalone server with `install.sh`, but that script installs the standalone `agent-relay` CLI, not `relaycast-engine`. Following this advice leaves the same engine problem in place. Remove this remedy until the script installs the server, and correct the matching claim in `docs/quickstart.md`.

For each issue above, determine whether it is valid and should be fixed. If so, fix it directly.
Summary
Adds relay init for local, hosted, and self-hosted workspaces, saves agent tokens for --as, and remembers each self-hosted credential's server.
One relay init command sets up local, hosted, or self-hosted Relay.
Agent tokens are saved by name and can be replaced with the workspace key.
Self-hosted credentials stay bound to the server that issued them.

…gent tokens
A baseline proof had fresh agents follow the public docs on all three
paths. Every path worked, but each needed hand assembly: starting a
Relaycast server, creating a workspace, exporting tokens in every shell,
and recovering from tokens that could not be rotated.
- `relay init` starts a private Relaycast server on this machine
(@relaycast/engine on 127.0.0.1, data under AGENT_RELAY_HOME/local),
creates a workspace bound to it, and reuses both on re-run.
`--hosted` creates a hosted workspace and prints the one join command;
`--url --key` checks the key against your own server and binds it to
that origin; `--stop` stops the local server.
- `agent register` saves each token by workspace and server (0600), and a
new `--as <name>` option on every SDK command uses it. Saved tokens are
bound to their server, so they never fall back to hosted.
- `agent rotate`, and `register` for a taken name, issue a new token via
the audited owner takeover. Relaycast 11 refuses to re-register a name
and only lets an agent rotate its own token, so a lost token was
unrecoverable.
- docs/quickstart.md covers all three paths; the README links it.
Verified in fresh node:22 containers from packed tarballs: local (no
account, no env vars), self-hosted across two machines on :8443 with the
hosted gateway blackholed, and hosted across two machines via the printed
join command, each with a DM and a reply.

fix(cli): never send a self-hosted Relaycast credential to the hosted gateway
feat(cli): relay init for local, hosted and self-hosted; never leak self-hosted credentials
Oct 26, 2026
The agent-led re-proof found that `agent rotate` (and `register` for an
existing name) issued a new token but left the old one valid: Relaycast's
owner takeover does not revoke earlier tokens. The CLI now revokes them
first, so only the new token works, as the quickstart says.
- A bare network failure now says the Relay server could not be reached and
points at `relay init` for a local setup.
- Quickstart: how to reply, mark read, list a conversation, check readers,
and what `queued_unconfirmed` means; the private-CA variable must stay set.
- Self-hosting guide: lead with `relay init --url --key` for messaging, and
warn that `agent-relay node up` still falls back to the hosted gateway
without RELAY_BASE_URL and does not trust a private CA yet.

persistWorkspaceSession uses the configured project.
getProjectPaths(undefined) calls findProjectRoot(), which reads process.env.AGENT_RELAY_PROJECT. The init.test.ts setup uses vi.stubEnv, which updates that process environment. No projectRoot argument is required for these calls.
@relaycast/sdk@8.14.0 also resolves routes with new URL(path, this._baseUrl). Its leading-slash routes therefore drop a base path in the same way as agent-takeover.ts. The proposed change is not supported by the inspected SDK behavior.

⚠️Unverified finding
Verification ran but could not confirm this finding. It is shown for review, not as a verified issue.
Use clearer wording for the relay init description.
“Gets two agents talking with no account” is awkward and less precise than the rest of the changelog. Replace it with “lets two agents communicate without an account.”

…oute drift
- Serialise every read-modify-write of relaycast-origins.json with a
cross-process lock (new lib/locked-json-file.ts), so two concurrent
commands can no longer drop each other's binding and let a self-hosted
credential fall back to hosted.
- Validate every stored entry (object root, fingerprint shape, http(s)
self-hosted server without credentials); a malformed file fails closed.
- Store the full base URL, path prefix included; reject a configured URL
with a query or fragment.
- A persisted project route is not an explicit choice: it can no longer
unbind a key bound to a self-hosted server or send it to hosted. Only
--base-url moves a binding. Subscription-channel and recipient checks
resolve key and server in one call.
- workspace create checks the bindings file before the server mints a key.
- Fingerprints use PBKDF2 like the cleanup-scope digest (CodeQL
js/insufficient-password-hash); test host checks match exact hosts.
Co-Authored-By: Claude Opus 5.5 (1M context) <noreply@anthropic.com>
… store
- agent rotate / register-existing take over twice instead of revoking
first: the old token is retired at once, a failed first call changes
nothing, and a failed second call still returns a working token (the
old one lapses with Relaycast's 60s grace window, and the CLI says so).
- The audit actor falls back to $USER when the UID has no passwd entry.
- agent-tokens.json updates hold the same cross-process lock and the file
is validated; the workspace fingerprint uses PBKDF2.
- relay init replaces a saved local workspace only when the server rejects
its key; timeouts and server errors are reported instead. It checks the
bindings file before creating a workspace, and ignores a server.json pid
that is not an integer above 1 so --stop can never signal pid 0 or -1.
- Docs and the startup error say Node.js 22 or 24; exported helpers have
JSDoc; init tests use the ExitSignal pattern.

CodeRabbit nitpick, vi.unstubAllEnvs() in afterEach (relaycast-origin-binding.test.ts): fixed in d7d5199, and the test-local call is removed.
CodeRabbit, CHANGELOG wording for relay init: fixed in d7d5199 ("lets two agents communicate without an account").
CodeRabbit pre-merge "Docstring coverage": JSDoc is added to every exported function introduced by this PR. Unchanged pre-existing helpers are left as they are.
CodeRabbit pre-merge "Description check" (RelayFlow Proof section): not added. The RelayFlow PR-proof workflow only runs for crates/** and tests/relayflows/cases/**, and this change is CLI-only, covered by vitest, including network-level tests against a real local server. Whether a RelayFlow case is wanted here is the maintainer's call.
Devin Review: its 3 findings (path prefix, persisted route vs bound key, unvalidated stored origins) are fixed and their threads resolved.
CI. CodeQL failed on 4 high alerts: two js/insufficient-password-hash (fingerprints now use PBKDF2) and two js/incomplete-url-substring-sanitization in a test (exact host match now). All 4 are fixed. The macOS E2E failure is environmental. That runner had no ~/.cargo/bin/cargo ("Rust not installed, skipping local broker build"), and the optional @agent-relay/broker-darwin-arm64 binary was not found, so the broker never started. This PR touches no build or broker code, and the same job passed on main (run 39425306405, where cargo built the broker).

`relay init` now uses the standalone `relaycast-engine` in
~/.agentworkforce/relay/bin when the install script placed one there.
Otherwise it installs the pinned @relaycast/engine once under
~/.agentworkforce/relay/engine/<version> and runs it with Node (also from a
Bun-compiled CLI), so the local server always lives in one known place
instead of npm's npx cache. Restarting no longer claims to download it, and

Install errors are hidden
When the first npm install fails, packagedEngine throws before ensureLocalServer reaches its log-reading code. Both npm output streams go to server.log, so the user sees only the failed command, not the reason or the log location. Catch installation failures and include the log tail, as the server-start failure path already does.

Recovery installs the wrong program
The new startup error tells users to install the standalone server with install.sh, but that script installs the standalone agent-relay CLI, not relaycast-engine. Following this advice leaves the same engine problem in place. Remove this remedy until the script installs the server, and correct the matching claim in docs/quickstart.md.

`relay mcp` picked up the saved workspace key but took its server only
from RELAY_BASE_URL, so after `relay init` (local or self-hosted) the MCP
server agents use for their tools sent that key to the hosted gateway: it
failed, and leaked the key. It now resolves the server through the same
credential binding as the CLI. An explicit RELAY_BASE_URL still wins, and a
malformed one is an error.

Token goes to wrong server
If both RELAY_WORKSPACE_KEY and RELAY_AGENT_TOKEN are set, optionsFromEnv checks only the key's saved server but sends the token there too. A hosted token alongside a stale self-hosted key previously used hosted; it now goes to the self-hosted server without checking the token's binding. This exposes the token to the wrong server and breaks messaging.
Check both credentials against the chosen destination and reject conflicts before creating clients.
How this was verified: The key alone selects baseUrl, while getAgentClient passes the unchanged token to that URL without another server check.

Requests drop server path prefixes
For a server at https://proxy.example/relaycast, relay init --url checks https://proxy.example/v1/workspace instead. configuredOrigin removes /relaycast before checking the key. The new takeover helper also drops the prefix because its request paths start with /.
Users behind a path-based proxy cannot finish setup or recover an existing agent's token. Keep the full base URL and append request paths without replacing its prefix.

Setup commands replace each other
Two simultaneous relay init runs can both find no saved workspace, create separate workspaces, and overwrite the same saved selection. Both can report success even though one workspace is immediately replaced.
The server startup has the same race: both runs can start a child, accept a healthy response from the winning child, and save their own PID. The saved PID can then belong to the losing child, so --stop misses the running server.
Hold a cross-process lock across local server setup, workspace reuse or creation, and saving the selection.

Recovery deletes a live lock
After a lock owner exits, two waiting commands can both decide that its lock is stale. The first removes it and acquires a fresh lock. The second then deletes that same path without checking whether the lock was replaced.
Both commands can enter the protected update and overwrite each other's saved tokens. Later --as commands then fail. Make stale-lock recovery exclusive and prevent a remover from deleting a replacement lock.

A blank value still means unset.workspace createhonoursRELAY_BASE_URL.joinandset_keybind the key to the configured self-hosted server.*.agentrelay.com. Disabling the binding makes these tests fail.2.
