feat: install every Agent Relay binary into ~/.agentworkforce/relay/bin - #1994
All Agent Relay binaries now live in one directory, however the user installs: ~/.agentworkforce/relay/bin. If AGENT_RELAY_INSTALL_DIR is set, its bin/ is used instead; otherwise AGENT_RELAY_HOME/bin if that is set. The CLI, the broker it launches and (later) the desktop app all read binaries from there. install.sh is the primary install path. npm becomes a thin wrapper that converges on the same directory.
Resolver (@agent-relay/harness-driver)
New install-paths module. It defines the canonical dir and reserved slots for agent-relay, agent-relay-broker[.exe] and relaycast-engine[.exe]. It also adds getRelaycastEnginePath(), which checks RELAYCAST_ENGINE_PATH, then the canonical slot, then PATH.
resolveBrokerBinary() and getBrokerBinaryPath() share one documented search order:
BROKER_BINARY_PATH / AGENT_RELAY_BIN
a source-checkout Cargo build (dev only, unchanged)
the canonical bin. For a standalone CLI, its own bin dir also counts.
the npm optional dependency (legacy)
Cargo dev paths
PATH
older installer locations
The CLI's resolveBrokerBinary in broker-lifecycle, the integration cleanup journal and HarnessDriverClient.spawn already all go through getBrokerBinaryPath(). No other resolution sites needed changes.
Behaviour change: the canonical broker now wins over a broker on PATH. This reverses 912a74e ("prefer active PATH broker"). That commit guarded against a stale broker in the install dir, and convergence below now keeps that broker current.
npm convergence (ensureCanonicalBroker, run from runCli)
Runs on the CLI's first run, not in a postinstall script, because many users install with ignore-scripts. If the canonical broker is missing or older than the npm one, the CLI copies the npm optional-dependency broker into the canonical bin.
It copies to a temp file in the target dir, chmods it 0755, re-hashes it and renames it into place.
If the npm package ships <binary>.sha256, the source must match it. publish.yml now generates that sidecar.
A lock file serialises concurrent CLIs. A live holder means this run skips. A dead or stale holder is taken over.
No downgrade: a canonical broker with an equal or newer --version (from install.sh or the desktop app) is left alone. A canonical file that cannot report a version is replaced.
The version lookup is cached, keyed by file stat, so a normal CLI run does not execute the broker.
Opt out with AGENT_RELAY_SKIP_BROKER_INSTALL=1. It also skips when a broker override env is set.
install.sh
Install root is AGENT_RELAY_INSTALL_DIR, then AGENT_RELAY_HOME, then ~/.agentworkforce/relay. A relocated root is exported from the ~/.local/bin/agent-relay launcher so the runtime agrees with it.
New install_relaycast_engine, pinned in one place (RELAYCAST_ENGINE_VERSION="11.0.0"). It downloads relaycast-engine-<version>-<os>-<arch> plus .sha256 from AgentWorkforce/relaycast and verifies it. It installs through the existing install_binary_atomic path and never downgrades a newer binary.
It never fails the install. If the asset is not published (true today for v11.0.0), it skips with a clear message. Opt out with AGENT_RELAY_SKIP_RELAYCAST_ENGINE=1.
The final summary prints where the binaries live.
Docs
README Getting Started makes the curl line primary and documents the bin dir.
CHANGELOG entry added under [Unreleased - Major]. The heading was plain [Unreleased], but the pending entry removes a published package (agent-relay-sdk), so the level is now set to Major as CLAUDE.md requires.
Test plan
npx tsc -p packages/cli/tsconfig.json --noEmit and the harness-driver tsc check pass
resolver order: canonical over npm and PATH; the install-dir and home overrides; env override first; standalone sibling; npm and PATH fallbacks
convergence: fresh install, upgrade, no-downgrade, equal version with the cache, unreadable target, sha256 sidecar match and mismatch, skips
lock: live holder, dead holder, stale holder, and 6 real concurrent processes, exactly one of which installs
scripts/test-install-atomic.sh: 187 passed, 1 failed. The failure is the pre-existing "sha256_of falls back to shasum only", which also fails on main on this machine (no shasum). 21 new checks cover the install root, the launcher export and relaycast-engine: unpublished, verified install, checksum mismatch, missing .sha256, no-downgrade, upgrade, opt-out.
./install.test.sh passes. shellcheck adds no new findings in install.sh or the new test lines.
prettier is clean on all changed files. eslint shows no new warnings on the changed TS files.
Container test (node:22, npm --ignore-scripts, tarballs packed from this branch plus the published broker-linux-x64@14.0.0 repacked with a sidecar):
Before the first run the resolver used npm-optional-dependency.
After agent-relay --version, the broker sat at /root/.agentworkforce/relay/bin/agent-relay-broker: 0755, byte-identical, reporting 14.0.0. The resolver now returned canonical.
A newer (99.1.0) broker was kept. An older (13.0.0) broker was upgraded.
6 racing CLIs left one intact broker and no temp or lock files. AGENT_RELAY_INSTALL_DIR relocated the copy.
Container test of this branch's install.sh (node:22): the CLI and broker landed in ~/.agentworkforce/relay/bin, and the relaycast-engine step skipped cleanly. With AGENT_RELAY_HOME=/opt/relayhome, the binaries went to /opt/relayhome/bin and the launcher exports the root.
Open questions
install.sh still copies the broker into ~/.local/bin, as part of the existing transactional install. relay-acp still installs only to ~/.local/bin. Should both become symlinks into the canonical bin dir? I left them alone to avoid reworking the tested rollback logic.
Should the desktop app write a version stamp, or is --version enough? Convergence reads agent-relay-broker --version and caches the result keyed by file stat.
Is the relaycast-engine asset naming confirmed with the relaycast agent? The code assumes relaycast-engine-<version>-<os>-<arch> with os in {linux, darwin}, arch in {x64, arm64}, a v<version> tag, and a .sha256 whose first token is the hex digest.
On Windows, renaming over a running canonical agent-relay-broker.exe fails. Convergence then skips with reason error and retries on the next run.
No merge, release or publish. Publishing stays gated on chief.
One canonical bin directory ($AGENT_RELAY_INSTALL_DIR/bin, else
$AGENT_RELAY_HOME/bin, else ~/.agentworkforce/relay/bin) now holds the CLI,
the broker and the local Relaycast server however Agent Relay is installed.
- harness-driver: new install-paths module (canonical dir, reserved
agent-relay-broker and relaycast-engine slots, relaycast-engine resolver).
The broker resolver order is now env override -> canonical bin ->
npm optional dependency (legacy) -> PATH, with source-checkout builds and
older installer locations kept as dev/legacy steps.
- harness-driver: ensureCanonicalBroker copies the npm-shipped broker into
the canonical bin on the CLI's first run (no postinstall): atomic temp +
rename, 0755, sha256 sidecar check, lock file against concurrent CLIs,
and never downgrades a newer broker from install.sh or the desktop app.
- cli: runs the convergence at startup.
- install.sh: honours AGENT_RELAY_HOME, exports a relocated install root from
the launcher, and installs relaycast-engine (pinned once) from the
relaycast release with .sha256 verification, skipping cleanly when the
asset is not published.
- publish.yml ships a .sha256 sidecar in the npm broker packages;
post-publish checks accept the canonical path.

Walkthrough
The changes define shared native-binary install paths, update broker resolution and installation, and add optional Relaycast engine installation. They also update install-root handling, publish checksums, verification tests, and installation documentation.
Shared utilities determine the install root and canonical binary paths. Broker resolution now reports the selected source and checks configured paths, canonical and standalone locations, optional dependencies, development paths, PATH, and legacy locations. The package exports the path and broker-install modules.
The CLI invokes best-effort broker convergence. The harness driver verifies and atomically installs or upgrades the canonical broker, using version checks, checksum validation, and locking. Publishing creates a SHA-256 sidecar for each staged broker binary.
Installer paths and optional Relaycast engine install.sh, packages/cli/src/install-script.test.ts, scripts/test-install-atomic.sh
The installer normalizes the install root, configures relocated launchers, and places source builds in a source subdirectory unless the root is already a Git checkout. It optionally installs the pinned Relaycast engine after checksum validation.
Publishing checks and installation documentation .github/workflows/verify-publish.yml, scripts/post-publish-verify/verify-install.sh, README.md, CHANGELOG.md
Broker verification accepts canonical paths as well as optional-dependency paths. Local-project checks isolate HOME and unset install-root overrides. The README and changelog describe install locations, broker lookup, and installation settings.

Explanation
The title "feat: install every Agent Relay binary into ~/.agentworkforce/relay/bin" matches the main change. The raw summary shows the install root, the canonical bin directory, the resolver order, npm convergence, and the install.sh changes all point to this directory. The title is specific and short, and it uses a conventional commit prefix. It does not describe every detail, such as the CHANGELOG or the publish sidecar, which is expected.
Full details: Description check
Explanation
The description follows the template. It has a Summary section that explains the change in detail, and it has a Test Plan with checked items and concrete results. It also covers open questions and notes on the CI failure. The RelayFlow Proof section is missing its required values. The template says to replace the type and case placeholders. The author says the proof does not apply, but the template still shows 'replace-me' placeholders with no value. The Screenshots section is absent, which is acceptable because the template marks it 'If applicable'.
Resolution
Fill in the RelayFlow Proof section. Replace the placeholder values, using 'non-functional' or 'n/a' if runtime behavior is unchanged, or 'feature' or 'bugfix' with a case under tests/relayflows/cases/<case-id>/ if it is user-visible. The author should also state the reason in the description, because the PR changes install and resolution paths. Keep the marker comments (relay-pr-proof:type and relay-pr-proof:case) in place.

### Issue 1
packages/harness-driver/src/broker-install.ts:234-235
`readTargetVersion()` can save an old version against a newly replaced broker. If one CLI reads version 13 while another installs version 15, `writeVersionCache()` reads the replacement's size and modification time but records version 13. The first CLI can then acquire the lock, trust that cache, and overwrite version 15 with its version 14 npm broker.
Tie the cached version to the file that was probed, and discard the result if that file changed.
### Issue 2
install.sh:undefined-1354
If an older installation has `$INSTALL_DIR/.git` and `git` is unavailable, `source_dir` becomes `$INSTALL_DIR`. The tarball branch then runs `rm -rf "$source_dir"`, deleting the binaries, saved workspaces, and credentials along with the checkout. Keep tarball replacement under `$INSTALL_DIR/source` even for older root-level checkouts.

For each issue above, determine whether it is valid and should be fixed. If so, fix it directly.
Summary
The PR shares native binaries under ~/.agentworkforce/relay/bin, with install-root overrides.
The CLI and its callers look for the broker in one shared install directory.
The installer puts Agent Relay binaries in one relocatable directory.
Source installs keep their checkout separate from saved Relay data.

- Convergence only copies the broker from the CLI's own package tree,
never one resolved through the current project's node_modules.
- The resolver skips an empty or non-executable canonical broker so a
working npm broker still resolves for direct SDK callers.
- install.sh: normalise the install root like the runtime resolver
(trim, blank = unset, absolute), export a relocated root from the
source launcher too, bound both relaycast-engine downloads, and keep
source checkouts in <root>/source so the fallback never deletes the
install root (workspaces, Relaycast credentials, bin/).
- verify-publish / verify-install: accept the resolver's own bin dir and
check local installs with an isolated HOME.
- README/CHANGELOG: npm CLI stays in npm's bin; only the broker is copied.

Review follow-up in 6db73eb. All 14 inline threads (Codex, Devin, Greptile, CodeRabbit) are fixed with tests, answered and resolved. The items below appear only in review bodies or summary comments:
Greptile summary (4 issues) and the CodeRabbit "Prompt to fix" block (6 comments): these repeat the inline threads, and all of them are fixed in 6db73eb.
CodeRabbit docstring coverage (61% vs 80%): partly addressed. New exported APIs (isUsableBinary, getOptionalDepBrokerPath options, LockHandle, getOptionalDepPackageName) now have JSDoc. I did not add docstrings to private helpers only to hit a percentage.
CodeRabbit description check (no RelayFlow Proof section): noted. This PR changes install/resolution paths and has no RelayFlow; the proof is the unit tests plus scripts/test-install-atomic.sh.
Devin "2 flags not posted": these are visible only in the Devin dashboard and cannot be reached through the GitHub API, so they still need a manual look.
CI test (macos-latest, 22.14.0) on cf6144f: integration-relayfile-contract.test.ts > replaces a stale v1 daemon… failed because lsof did not finish within 1000ms. The same test failed on main at bd21f4d (run 38448285518), so this is a known macOS flake and not caused by this PR.

Do not run rm -rf on the install root in the tarball branch.
Lines 1335-1337 set source_dir="$INSTALL_DIR" when the root holds a legacy checkout ($INSTALL_DIR/.git). The tarball branch runs when git is not installed. In that branch, rm -rf "$source_dir" deletes the whole install root: bin/, workspaces.json, and the Relaycast credentials. This is the data loss that the new source/ layout should prevent.
The install-script.test.ts check not.toMatch(/rm -rf "\$INSTALL_DIR"/) does not detect this case, because the command uses the alias $source_dir.
The tarball path cannot update a checkout in place. In that path, always extract into $INSTALL_DIR/source.

A relocated root is exported from the~/.local/bin/agent-relaylauncher so the runtime agrees with it.install_relaycast_engine, pinned in one place (RELAYCAST_ENGINE_VERSION="11.0.0"). It downloadsrelaycast-engine-<version>-<os>-<arch>plus.sha256from AgentWorkforce/relaycast and verifies it. It installs through the existinginstall_binary_atomicpath and never downgrades a newer binary.AGENT_RELAY_SKIP_RELAYCAST_ENGINE=1.Docs
[Unreleased - Major]. The heading was plain[Unreleased], but the pending entry removes a published package (agent-relay-sdk), so the level is now set to Major as CLAUDE.md requires.Test plan

install.shstill copies the broker into~/.local/bin, as part of the existing transactional install.relay-acpstill installs only to~/.local/bin. Should both become symlinks into the canonical bin dir? I left them alone to avoid reworking the tested rollback logic.--versionenough? Convergence readsagent-relay-broker --versionand caches the result keyed by file stat.relaycast-engine-<version>-<os>-<arch>withosin {linux, darwin},archin {x64, arm64}, av<version>tag, and a.sha256whose first token is the hex digest.agent-relay-broker.exefails.
