build: dependency version bumps rebuild only what changed - #41729
dylan-conway wants to merge 15 commits into
Conversation
Bumping a dependency's pinned commit (WEBKIT_VERSION most visibly) used to delete vendor/<dep> at configure time and re-extract it with fresh mtimes, so every source of the dep and every bun translation unit that includes one of its headers recompiled, even when the bump touched two files. - fetch-cli.ts extracts and patches the new version beside the old tree and syncs it in place: files whose bytes are unchanged keep their inode and mtime, changed and added files are moved in, removed ones deleted, .ref written last (an interrupted sync leaves no stamp and is redone). - configure no longer wipes a stale tree; it reports it (ResolvedDep. staleFetch → ConfigureResult.fetchFirst) and build.ts runs those fetch stamps in a ninja pass of their own before the main one, so the main pass stats the final tree and rebuilds dependents in the same invocation. When ninja itself re-runs configure (regen edge) there is no pre-pass, so that path falls back to deleting the tree. - With trees final before the main pass, fetched deps' stamps become order-only inputs of bun's PCH/cc/cxx edges (ResolvedDep.headerSignal); prebuilt and cargo deps, whose edges rewrite headers mid-build, stay implicit. A WEBKIT_VERSION bump now recompiles the JSC sources the bump changed, the TUs including a changed header, and relinks — the same as --local-deps.
cmakeconfig.h is included by every WebKit translation unit and, through root.h, by every bun one, so the BUN_WEBKIT_VERSION define in it made each WebKit bump recompile all of them no matter how little changed. The two readers (the bytecode-cache key in ZigGlobalObject.cpp, process.versions in BunProcess.cpp) take BUN_VERSION_WEBKIT from the existing bun_dependency_versions.h instead.

Suggested reviewers: Merge Risk: 🟡 Moderate · up to Incremental dependency synchronization can avoid unnecessary rebuilds, but the current implementation may disregard requested Ninja execution limits and may not declare synchronized symlink inputs for invalidation. The inaccurate prebuilt-dependency contract documentation also risks future graph changes relying on the wrong readiness output. 🚥 Pre-merge checks | ✅ 4✅ Passed checks (4 passed)

…pass
The pre-pass (build.ts running the stale fetch stamps in a ninja invocation
of their own, configure detecting stale trees and deleting them when run as
ninja's regen edge) existed only because ninja stats files once at startup.
Ninja's own answer to "outputs known only at build time" is dyndep, so the
fetch is now two edges and nothing outside the graph:
plan downloads, extracts and patches the pinned version beside
vendor/<dep> (only when .ref names another version) and writes
deps/<dep>/sources.dd, declaring every file of that tree as an
output of the sync edge;
dep (dyndep = sources.dd) syncs the tree in place and writes .ref.
Ninja loads sources.dd before running the sync, so a header the sync
rewrites dirties its includers in the same invocation and untouched files
are pruned by restat; raw `ninja` behaves exactly like `bun run build`,
and configure neither reads nor deletes a tree. build.ts and configure.ts
are back to what they were.
Two ninja rules shape it: a file may have one producer, so the sources a
compile edge names as $in stay static outputs of a fetch edge (needed before
any dyndep exists on a fresh checkout) and are listed in
deps/static-outputs.txt for plan to leave out — one list for the graph,
since lsquic compiles vendor/lsqpack/lsqpack.c; and each file is declared
under both its build-dir-relative and absolute spelling, because depfiles
use either and ninja treats them as distinct nodes.
Also: sameContent compares in chunks and stops at the first difference; the
fetch test builds URLs with basename() and skips symlinks on Windows.

173-181: 📐 Maintainability & Code Quality | 🟡 Minor | ⚡ Quick winUpdate the "How the fetch works" section for the two-edge fetch.
This section still states that each fetched dep gets one ninja build statement, and it lists only the
fetch→.refedge. The fetch now usesdep_fetch_plan(writes the staging tree andsources.dd) anddep_fetch(syncs and writes.ref). It also says the dep's sources are declared as implicit outputs of "that edge", while the dyndep file now declares the remaining tree files. The prose at lines 44-48 was updated for the new design, so this section now contradicts it.🤖 Prompt for AI Agents

scripts/build.ts—--configure-onlyno longer brings a stale vendor tree to the pinned version: the base branch wiped it insideconfigure(), but now the sync lives in thefetchFirstpre-pass at line 268 — after this early return. A user who runs the documentedbun scripts/build.ts --configure-onlythenninja -C <dir>(the hint printed at line 239, and what CLAUDE.md and rust-miri.ts describe) has ninja stat the old headers, schedule their includers clean, then sync mid-build — objects lag one build behind the bump. lsquic compiles vendor/lsqpack/lsqpack.c, and that file was declared as a static output of lsquic's fetch edge — so lsqpack's plan left it out of its dyndep, and a bump of lsqpack alone rewrote the file without ninja hearing about it (lsquic's object lagged one build). A compiled source now belongs to the fetch edge of the tree it lives in; a dep compiling a sibling's file relies on the sibling naming it in `treeFiles`, and configure fails with that instruction when it does not. lsqpack declares lsqpack.c.

What does this PR do?
Makes bumping a dependency's pinned commit —
WEBKIT_VERSIONmost visibly — an incremental rebuild instead of a full one. Until now configure deletedvendor/<dep>when its identity changed and the fetch re-extracted it with fresh mtimes, so every source of the dep and every bun translation unit that includes one of its headers recompiled, even for a two-file bump. With JSC built from source (#41330) that meant ~1,100 JSC TUs plus all of bun's C++ on every WebKit bump. The fetch becomes two ninja edges, and nothing outside the ninja graph changes (
build.ts/configure.tsare untouched):plan(fetch-cli.ts plan): when.refnames another version, download, extract and patch the pinned version intovendor/<dep>.staging; always writedeps/<dep>/sources.dd, a ninja dyndep file declaring every file of the tree as an output of the sync edge.dep(fetch-cli.ts dep, dyndep = sources.dd): sync the staging tree intovendor/<dep>in place — a file whose bytes did not change keeps its inode and mtime, changed/added files are moved in, removed ones deleted,.refwritten last (an interrupted sync leaves no stamp and is redone).Ninja loads
sources.ddbefore running the sync, so every header in the tree is a restat output of that edge: an object whose depfile names a header the sync rewrote is rebuilt in the same invocation, objects that only include untouched files are pruned. Configure no longer reads or deletes a tree, and rawninjabehaves exactly likebun run build. With that, fetched deps' stamps become order-only inputs of bun's PCH/cc/cxx edges (ResolvedDep.headerSignal); prebuilt deps, whose edge rewrites headers ninja never hears about, keep the implicit signal. Two ninja rules shape the details (both documented in
scripts/build/CLAUDE.md, both covered by tests): a file may have only one producer, so the sources a compile edge names as$instay static outputs of a fetch edge (a fresh checkout has no dyndep yet) and are listed indeps/static-outputs.txtforplanto leave out — one list for the whole graph, since lsquic compilesvendor/lsqpack/lsqpack.c; and each file is declared under both its build-dir-relative and absolute spelling, because depfiles use either and ninja treats them as distinct nodes (ninja.tsalready does this for static outputs).Independently:
cmakeconfig.hno longer carriesBUN_WEBKIT_VERSION. It reaches every WebKit and bun TU, so the hash in it forced a full rebuild on every bump regardless of the above; the bytecode-cache key andprocess.versions.webkitreadBUN_VERSION_WEBKITfrom the existingbun_dependency_versions.h.Unchanged: a git clone found where the build's own tree belongs is still refused, never synced over.
How did you verify your code works?
On a fully built Linux x64 release dir (JSC from source), editing
WEBKIT_VERSIONand running one plainbun run buildeach time:2 changed, 6112 unchangedno work to doin 0.9 s2 changed, 6112 unchanged4 changed, 6110 unchangedBefore settling on dyndep I checked its semantics on a standalone ninja graph (plan edge writes the dyndep, sync edge consumes it, a
deps = gccconsumer): a rewritten header dirties the consumer in the same run, an untouched one is pruned, a second run is a no-op, and a file declared both statically and in the dyndep is rejected ("multiple rules generate") — hence the static-outputs list. New tests:test/internal/build-dep-fetch-sync.test.ts(plan/dep against synthetic tarballs from a local socket: kept/changed/added/removed files, mtimes and inodes, symlinks, file⇄dir, interrupted-sync repair, no-op refetch, dyndep contents with both spellings and static outputs excluded, dep reusing plan's staging) andtest/internal/build-dep-fetch-graph.test.ts(the emitted edges: plan/dep/dyndep bindings, static outputs and the graph-wide list, no tree deletion at configure, git-clone refusal, order-only vs implicit signal).
