Correct the setup and release docs so they match the scripts and workflows.

  • The app deploys to macOS 14. Building it needs Xcode 26 and Swift 6.2 on Apple Silicon.
  • The window requires Microphone and Accessibility. Accessibility covers the dictation key.
  • Linux development points INLAY_TEXT_MODEL at the Qwen GGUF file.
  • Server packages are Actions artifacts. CI does not publish a GitHub Release or Inlay.app.

Release readiness gaps (workflows left unchanged):

  • server-release.yml has permissions: contents: read and only uploads artifacts. The repo has no tags and no GitHub Releases, so outsiders cannot gh release download. The last successful package run was a manual dispatch on 2026-10-03 (run 37159822540); those artifacts are still present and will expire with the repository retention setting.
  • Neither workflow runs scripts/build-app.sh. There is no Developer ID signing, notarization, or .dmg for Inlay.app (Info.plist is 0.14.1, build 28). The inlay-server-darwin-arm64 artifact is the server tree, ad-hoc signed with Server/entitlements.plist for Bun JIT.
  • Pull-request CI does not build the Mac server package or the MLX helper. swift build on macos-26 compiles the Swift packages only, so a broken Metal helper can merge. The release workflow is the first full Mac server build.
  • The CUDA release job skips bun run check, bun run lint, and bun run fmt:check, and it does not wait on the jobs that run them. A multi-hour Docker build can still upload inlay-server-linux-x64-cuda from a tree that fails those checks.
  • Built packages are not started. Nothing runs inlay-server, checks /v1/health, or verifies the .sha256 files in a later job.
  • The release workflow has no concurrency group, so a tag push and a manual run can overlap on the CUDA image.
  • Pull-request coordinators use macos-15 for the Bun Darwin binary, while Swift compile and the release Mac package use macos-26. Both have succeeded recently, so that split was left as-is.
  • contents: read already uploaded artifacts on the 2026-10-03 run, so adding actions: write is not required. Publishing a GitHub Release would be a new behavior, not a one-line fix.

Important files:

README.md

  • States the macOS 14 deployment target, the Xcode 26 build requirement, and that Linux cannot build the app.
  • Documents Microphone, Accessibility, the macOS 27 settings pane, and the Linux GGUF path.
  • Points releases at Actions artifacts instead of a downloadable app.

Server/README.md

  • Lists the CPU and CUDA artifact names and how each job builds them.
  • Records that the packaged server verifies Server/src/inference/model-pins.ts.
  • Separates bun run dev (.local/dev-server) from bun run dev:server.

docs/architecture.md

  • Calls the contract API version 2 (OpenAPI 3.1, routes under /v1).
  • Distinguishes .local/server, .local/dev-server/data, and /var/lib/inlay.

docs/development.md

  • Matches the app permissions and the platform split for the Qwen model.
  • Notes that the app build scripts exit on Linux.

docs/typescript-server-plan.md

  • Marks the plan as historical so API v1 and Whisper are not current setup.

docs/typescript-server-validation.md

  • States what pull-request CI actually compiles.

docs/wispr-flow-import-plan.md

  • Points the import path at the TypeScript server instead of a new Swift implementation.

Note

Correct setup, permissions, and release instructions in README

Reworks the setup section in README.md to state the Apple Silicon and macOS 14 minimum, Mac-only app builds, Linux server support, and required tools.

  • Expands permission guidance for Microphone, Accessibility, dictation-key handling, macOS 27 menu changes, and Local Network access.
  • Documents model search locations for macOS MLX directories vs. Linux GGUF files, plus signing-identity selection, ad-hoc fallback, and no notarization.
  • Adds a Releases section covering local Mac builds, Actions artifact server packages, and CI omissions.

T-Rex evidence

Evidence from the check

  • The executed shell script archives each revision, starts real servers with isolated data and model settings, captures health responses, and stops its processes without tests or assertions.

Command output from the check

  • The first parent-revision session captured a missing Fastify dependency and failed curl connections, showing a capture setup error rather than a README defect.

Command output from the check

  • The parent revision was started with default and explicit Linux model paths and queried over localhost, showing HTTP 200 OK with API version 2 and unavailable inference in both cases.

Command output from the check

  • The PR revision was started with default and documented explicit Linux model paths and queried over localhost, showing the same HTTP 200 OK and unavailable inference that the new README describes.

Summary

This PR updates setup and release documentation to match the existing scripts and workflows.

  • Mac and Linux setup instructions now spell out their different requirements.
  • Release guides explain which server packages Actions builds and where to get them.
  • Server guides distinguish API version 2 and the different data folders.
  • Older project plans now point readers to the shipped implementations.

bmdavis419 explicitly acknowledged and deferred workflow changes: no GitHub Release or app distribution; no app signing/notarization pipeline; no Mac server or MLX helper build in pull-request CI; CUDA packaging skips the shared checks; packages are not started or checked afterward; release runs lack a concurrency group; and Mac runner versions differ. These are existing gaps, not defects introduced by this documentation change.

Document the macOS 14 deployment target, Xcode 26 / Swift 6.2 build requirement, Microphone and Accessibility grants, and the Linux GGUF model path. Describe server artifacts as Actions uploads, not a GitHub Release or a Mac app build.

📝 Walkthrough

The documentation now describes platform-specific setup, model paths, permissions, API versioning, runtime storage, and build and release workflows. Historical implementation plans now identify shipped server and macOS client behavior.

Changes: Platform setup and model configuration

Layer / File(s) Summary
Platform setup and model configuration
README.md, Server/README.md, docs/development.md
Setup instructions now specify platform requirements, model formats and paths, pinned model files, and required permissions. They also clarify behavior when inference helpers or models are unavailable.

Build, signing, and release workflows

Layer / File(s) Summary
Build, signing, and release workflows
README.md, Server/README.md, docs/development.md, docs/typescript-server-validation.md
Build and release documentation now describes package compatibility, workflow artifacts and coverage, signing behavior, and restart instructions.

API contract and runtime paths

Layer / File(s) Summary
API contract and runtime paths
docs/architecture.md, Server/README.md
Documentation now identifies API version 2, the /v1 paths, the client’s API-version check, and distinct storage and development runner paths.

Historical plans and shipped implementation status

Layer / File(s) Summary
Historical plans and shipped implementation status
docs/typescript-server-plan.md, docs/wispr-flow-import-plan.md
Plan documents now identify the shipped server and client implementation and distinguish current behavior from the plans’ historical descriptions.

Qualify .local/server as the default and name the override.

scripts/run-dev.sh uses INLAY_SERVER_DATA_DIR when set, otherwise $state_dir/server. Without that qualification, users who set the variable may inspect or back up the wrong directory.
